Interim CFO, fractional CFO, consultant or permanent hire? Four models compared
Four routes to finance leadership, one decisive difference: who carries responsibility for the outcome? The interim CFO takes it on fully and for a fixed term. The fractional CFO takes it on for a few days a week. The consultant recommends but does not own the result. The permanent hire is the long-term solution, which the interim CFO often prepares.
Four models at a glance
| Model | Responsibility | Scope | Typical duration | Remuneration |
|---|---|---|---|---|
| Interim CFO | full line responsibility, makes decisions, leads the team | full-time or 3 to 5 days a week | 6 to 18 months | daily rate for days worked |
| Fractional CFO | part-time finance leadership, in parallel for several companies | a few days a week | open-ended, often ongoing | daily rate or monthly retainer |
| Management consultant | analyses and recommends, implementation stays with the company | project-based | weeks to months | project fee or daily rate |
| Permanent CFO | full responsibility, permanently | full-time | unlimited | salary, employer costs, bonus, often equity |
The interim CFO and permanent CFO rows follow the answers in the FAQ; cost in detail on the page What does an Interim CFO cost?
Interim CFO: full responsibility for a fixed term
The interim CFO takes on full responsibility for finance, controlling, reporting and liquidity management for a defined period. Operational from day one, they decide, lead the team and own the result towards management, investors and the board. Other labels for the same thing are “CFO on demand”, “CFO for hire” or, in some providers' marketing, “rent a CFO”. What is meant is always the fixed-term line role.
The typical triggers are described in the FAQ: growth outpacing structures, a vacancy after the CFO leaves, an ERP implementation, a transaction, or missing leadership in finance. More under When do I need an interim CFO? Most mandates run 6 to 18 months, in my documented cases between 6 and 36. The goal is a mandate that makes itself redundant: reliable processes, a well-functioning team and a documented handover, see What happens at the end of the mandate?
Fractional CFO: senior finance leadership part-time
A fractional CFO works simultaneously for several companies at reduced capacity, usually one to two days a week per client. The model fits when a company needs senior expertise but cannot fill a full-time role: monthly reporting to investors, the forecast, bank meetings, preparing the annual accounts. I offer both forms; the choice depends on the scale of the need. The distinction in the FAQ: Interim CFO vs. fractional CFO.
The limit of the model is scope. A financing round with due diligence, an ERP migration or a restructuring cannot be led on two days a week. Then the fractional CFO either becomes an interim CFO with more days, or the project stalls.
Management consultant: analysis without line responsibility
A consultant analyses, produces recommendations and hands over a slide deck. Implementation stays with you. That is how the model is defined: consulting delivers the basis for decisions, not the decisions. For a second opinion, a concept or a bounded question the model fits. A finance department that needs to be led needs more: the interim CFO makes the decisions the consultant recommends, and carries them. In short, in the FAQ: Interim CFO or management consultant?
Permanent CFO: the long-term solution
For the permanent, steady-state position a permanent CFO is right. They know the company over years, carry the strategy and hold the relationships with banks and investors. The price is search and notice period before the start, permanent fixed cost, and the difficulty of correcting a wrong hire. Which model applies when is under When an interim CFO instead of a permanent CFO?
In practice the two models follow each other. At KRÜSS I led the finance function for 17 months and handed it over in a structured way to the permanent incumbent. The interim CFO builds the structures the permanent hire then takes on, and helps with the selection.
Hybrid forms from practice
The four models are ideal types. Three of my mandates ran as a combination of advisory and interim leadership, because the need changed along the way:
- PeriGuard, advisor and interim CFO: after the management buy-out the mandate began as a regular interim mandate and, for internal reasons, became full operational finance leadership with the build-up of finance, controlling and reporting, 6 months.
- Coffee Assurance Services, interim CFO and advisor: spin-off to an external investor, complete build-up of accounting, controlling and administration, company valuation, 9 months.
- KRÜSS, interim CFO and advisor: finance leadership, project lead for the CRM rollout and support of the audits across several assignments over 17 months.
A fifth model appears in organisations with supervisory bodies: the honorary or remunerated board mandate. At Bonsucro I chaired the Finance & Risk Committee of the supervisory board for six years, pro bono. A board oversees finance leadership; it does not replace a CFO.
Decision guide: five questions
- Is the need temporary or permanent? Temporary means interim or fractional, permanent means a permanent hire, often with an interim CFO as the bridge.
- Does someone have to decide and lead, or is a recommendation enough? Only in the second case is a consultant the right instrument.
- How many days a week does the task honestly need? Below two days fractional, from three days interim.
- How fast does it have to happen? An interim CFO usually starts within one to two weeks, see How quickly can an interim CFO start?
- What should remain after the engagement? Structures, team and documentation are part of an interim mandate; a slide deck replaces none of them.

Frequently asked questions about the models
What is a CFO on demand or CFO for hire?
Both are informal labels for finance leadership without permanent employment. Depending on scope they describe an interim CFO working full-time or part-time, or a fractional CFO working a few days a week. In both cases billing is by daily rate, see How is an interim CFO billed?
Is a fractional CFO cheaper than an interim CFO?
Per month yes, per day no. The daily rate sits in the same €1,200–2,500 range in both models; monthly cost falls with the number of days. A fractional CFO is cheaper as long as the need is covered by a few days a week. Once it turns into a financing round or an ERP implementation, that is rarely enough. The worked example is on the page What does an Interim CFO cost?
Can an interim mandate turn into a permanent position?
The goal of an interim mandate is the handover, not the takeover. I prepare the permanent appointment, support selection and onboarding of the successor and hand over with documentation. Moving into a permanent role is not my business model, but it can be discussed in justified exceptional cases.
Interim CFO or interim VP Finance: which do I need?
The CFO holds strategic finance responsibility towards investors, banks and the board. A VP Finance runs the finance organisation operationally: accounting, controlling, reporting, FP&A. In start-ups and scale-ups one person often covers both, see VP Finance or CFO? What matters is whether someone has to negotiate with investors or deliver the numbers for it.
Does a fractional CFO make sense for a financing round?
For preparation, yes: investor readiness, financial model, data room. For the round itself, rarely. Due diligence, investor questions and negotiations come in waves that two days a week cannot absorb. In that phase the mandate usually needs three to five days a week, which makes it an interim CFO mandate, see Can an interim CFO support a financing round or due diligence?
